Chapter 8 — Capstone: The Autonomous Incident & FinTech Triage Engine
Previously: Chapters 1–7 each built one component and tested it on its own.
You will build:
engine.py, which wires every component into one service, plus end-to-end tests, an HTTP entry point, observability, a runbook and a rollout plan.
Result: a production-shaped triage engine where code computes, Jev decides, executors act, and fresh state proves.
8.1 What we’re shipping
| Layer | Module | Chapter | Owns |
|---|---|---|---|
| Ingestion | state_builder.py | 3 | Validation, trimming, computed facts, eligible options |
| Contract | contract.py | 2 | Questions, labels, urgency mapping, version + hash |
| Decision | jev_client.py, resilience.py, cascade.py | 1, 5, 7 | One fan-out call, breaker, fallback, escalation to strong model |
| Policy | policy_engine.py | 4 | Bands, per-target gates, overrides, hard business rules |
| Execution | executors.py | 6 | One idempotent action per destination, receipts |
| Verification | verifier.py | 6 | Fresh-state proof |
| Audit | trace.py | 4 | Full decision trace, JSONL |
| Orchestration | engine.py | 8 | Budgets, retries, wiring, metrics |

With Jev this should go to refund_pipeline. Without the model, the fallback can’t be confident, so it sent the report to manual_escalation with band: “low”. That’s the intended behaviour when the decision engine is down.

8.8 Observability: what to watch
| Signal | Why | Alert when |
|---|---|---|
route.<dest>.<band> share | Automation vs escalation mix | Escalation share moves > 2× week over week |
backend.fallback rate | Jev availability as users see it | > 1 % over 5 min |
| Breaker state | Fail-fast engaged | Open > 2 min |
decision_ms p95 | SLO for the decision layer | > 800 ms from your region |
total_ms p95 | End-to-end SLO incl. executors | Per product SLO |
verification_failed | Executors or downstream systems lying | Any sustained non-zero |
| Calibration drift | Confidence vs accuracy on a weekly labeled sample, per destination | ECE rises > 0.05 or precision of auto-routes drops below target |
model field | Silent upgrades | Any value ≠ pinned JEV_MODEL |
| Tokens / decision | Cost | State size creep > 20 % |
8.9 Runbook
| Symptom | Likely cause | Action |
|---|---|---|
| Fallback rate spikes, 429s in logs | Rate limit (1,200 req/min in early access) | Check traffic; batch speculative questions; request limit increase; breaker protects meanwhile |
| 401 / 422 errors, breaker not open | Key rotated / contract regression | Page owner; roll back the last contract/policy deploy |
| SecOps flooded with benign tickets | Fraud threshold too low, or state change added noise | Compare distributions vs last week’s traces; replay the labeled set; adjust in policy_engine.py |
Refunds stuck pending_approval | Expected for > ₹50k | Check approver queue SLA, not the model |
verification_failed for one destination | Downstream API degraded or eventual consistency > retry delay | Increase verify_retry_delay_s; open incident with the owning team |
| Accuracy drop after a Monday | jev-latest moved | You pinned JEV_MODEL, right? Replay labeled set before any upgrade |
8.10 Rollout plan
Before you flip each stage, go through the ship checklist (adapted from the Codila playbook):
- One repeated, bounded decision and a non-Jev baseline (current manual triage) to beat
- Labeled examples including no-match and adversarial cases
- State schema specified; irrelevant context removed; untrusted text isolated
- Atomic Choice/Score/Noul questions with explicit criteria; contract linted in CI
- Only live, authorised actions offered, plus an exit (
manual_escalation) - Quality, calibration, latency, cost and escalation share measured
- Thresholds differ by consequence; money needs approval above limit
- Model pinned; full decision trace logged
- Executors perform one reversible action; verifier reads fresh state
- Recovery from interruption tested (breaker, fallback, lost write)
Ship criterion: the engine beats the existing workflow on total quality, latency and cost while keeping a safe human path for uncertain or irreversible actions.
8.11 What it costs to run
At 3M reports/month, ~450 input tokens per call (evidence state + six questions):
| Line item | Monthly |
|---|---|
| Jev decisions: 3M × 450 tokens × $0.042/M | ≈ $57 |
| Cascade to frontier LLM for ~10 % of traffic (assume ~$1.2 per 1k calls incl. output) | ≈ $360 |
| Fallback / retries | ≈ $0 (rules) |
| Decision layer total | ≈ $420 |
The real saving isn’t this line. It’s that every report gets triaged in ~100 ms, humans only see the uncertain and irreversible cases, and SecOps gets account takeovers at P1 within seconds instead of after a queue. Price the workflow, not the call: include human review minutes before and after, and compare against the process you’re replacing.
8.12 Where to take it next
- More decision density. Now that a check costs ~$0.00002, add Nouls on every agent reply (tone, promise-of-refund without authority), every outbound message, and every executor receipt.
- Second request with retrieval. Attach the right chargeback clause via the Chapter 6 re-ranker before
RefundExecutorruns. - Feature engineering. Export Jev answers as columns for your fraud ML model (the CatBoost pattern from Chapter 7).
- Multi-vendor resilience. Keep a benchmarked second engine behind
DecisionClientfor regional outages.
Code computes. LLMs create. Jev decides. Fresh state proves the result. The next generation of agents won’t win by thinking longer. They’ll win by making thousands of bounded decisions before everyone else finishes one.
Next: Part II. Chapter 9 keeps this DecisionClient, circuit breaker and decision-trace discipline, swaps the hosted model for the self-hosted open-source Kev, and builds a second capstone, SmartPlant, for industrial IoT predictive maintenance.
